Working Paper Series 2026 · AGI-26 San Francisco

Toward the Superintelligent Leader.

AGI gives every organization a superbrain. It gives it no nervous system.

Eight working papers on leadership architecture under AGI conditions, written at the 19th Conference on Artificial General Intelligence (AGI-26), San Francisco, July 27–30, 2026. The papers are released one at a time, three days apart. The first papers are out – a new one follows every three days.

WP 0 · LeapPublished

The Second Leap

Why leadership is the architectural condition of AI adoption – not an accompanying measure.

Read synopsis

In the 1890s, American factories bought the electric motor, swapped the power source and kept the floor plan. For thirty years, the productivity gain failed to appear. It came only when someone rethought the architecture. The paper argues why leadership is not an accompanying measure of AI adoption but its precondition – and why AGI amplifies organizational maturity, immaturity included.

WP 1 · BeingPublished

Organizational Sentience

How sentience is recognized – and what separates stage 4 from stage 5.

Read synopsis

A system can be fully capable of action and still not know how its world is given to it. Six properties, each with a failure pattern, make the concept testable – from contact with reality to continuity of mission. The leap from maturity stage 4 to 5 hinges on a single criterion: does the organization keep its capacity for judgment when a key leader leaves?

WP 2 · PerceivingComing next

Perspective Before Data

How the organizational world model becomes explicit.

Read synopsis

Twelve percent market share – one person reads “holding,” the other reads “missing.” Every data question is preceded by a perspective question, and in organizations it is almost never addressed. The paper exposes the codebook that decides what counts as simple, urgent or unrealistic, and proposes a perspective audit in five fields. Because a model does not learn an organization’s truth – it learns its way of making sense of things, and returns it with higher confidence.

WP 3 · BelievingIn preparation

No Side Door to Belief

What governs entry into lasting conviction – and why transformations overwrite one another.

Read synopsis

A building with a staffed reception desk and an unlocked delivery door has no access control – it has a ritual. Five conditions govern how a claim attains lasting status; six failure modes serve as a diagnosis. The second part covers the counterpart: why four transformation programs overwrite one another instead of adding up, and what a named hard core with a clear pruning order changes about that.

WP 4 · RegulatingIn preparation

Leadership Climate as the Regulation Layer

How climate is regulated as a system – and when repair comes before avoidance.

Read synopsis

Maximum security is the inability to act; maximum satisfaction is the inability to criticize. Needs belong in target bands, not at maxima. Mood is not a lever but a gauge – the lever sits one level deeper, at legitimacy and ambiguity. And a mirror that never fails offers nothing to grow against: the capacity for repair beats avoidance, and timing decides.

WP 5 · DecidingIn preparation

The Weakest Correct Decision

How to decide under cognitive abundance.

Read synopsis

At the fork, a mountain guide does not take the shorter route but the one that keeps three more branches open further up. Among all correct options, choose the one that forces the fewest further commitments. Two tools come with it: the extension as a mandatory part of every resolution – what else does it rule out – and the reasoned abstention with three mandatory fields.

WP 6 · LegibilityIn preparation

The Legible Organization

How much legibility delegation requires – to people as much as to systems.

Read synopsis

You can assess a proposal from your own field in ten minutes. The same proposal from an unfamiliar area costs three weeks – or you accept it unchecked and call that trust. The limit of delegation is review budget, not trust. And review walls do not yield to more effort, but to legibility one level below.

WP 7 · MembershipIn preparation

The Superintelligent Organization

What membership instead of control means – and what the de facto constitution is.

Read synopsis

Ethics imposed from outside is a penalty term with a weight: if the weight goes to zero, the ethics are gone. Whoever co-constitutes an organization’s shared variable is contained in everyone else’s objective – membership is structurally the stronger position than control. And an organization’s constitution is not a document, but whatever has survived every restructuring.

Conception, argument and responsibility rest with the author. An AI system was used as a working instrument for research, structuring and the bilingual drafting – with the explicit instruction to assess the relation of LEAD21 to AGI critically and with maximum objectivity.
